# In-house SEO or an agency: what one hire actually has to cover
The salary is the visible number and the smallest part of the decision. What matters is whether one person can carry every discipline the work needs, and what happens in the months they cannot.

This decision is usually framed as a cost comparison, and framed that way it is misleading in both directions. A salary looks larger than a retainer and buys more hours. A retainer looks larger per hour and buys more disciplines. The question that actually decides it is how wide the work is, because SEO is several jobs and one hire is one person with one set of strengths.

## What the role has to cover
Write the job description honestly and the difficulty becomes visible. An in-house SEO for a growing Naples business is expected to handle technical site work, write or commission content, manage the Google Business Profile, run review generation, build links, monitor analytics, and report to you in language you can act on. Those are not variations of one skill. They are different professions that happen to share a name.
Most people are genuinely strong at two of them and adequate at another two. That is not a criticism, it is what specialization means. The consequence is that an in-house hire tends to produce excellent work in their strong areas and quiet gaps everywhere else, and the gaps are hard to see from outside because there is nobody to compare against.

- Technical work: crawling, indexing, site speed, structured data
- Content: research, writing, editing, publishing on a schedule
- Local: Google Business Profile, citations, service-area strategy
- Reviews: generation, response, and staying inside the FTC rules
- Links and digital PR, which is largely relationship work
- Measurement and reporting that connects work to revenue

## The cost comparison, done honestly
In one line: compare the total cost of employment against the retainer, not the salary against the retainer. We are not going to quote you a salary figure, because we could not verify current Naples wage data from a primary source while writing this, and inventing one would be exactly the behavior this site exists to argue against. Look up the current figure for a marketing specialist in the Naples metropolitan area yourself at the Bureau of Labor Statistics, then add to it.
The additions are the part that gets missed. A salary is not the cost of an employee: payroll taxes, benefits, software licenses, training and the management time to direct the role all sit on top. Against that, our own rates are published and start at $1,500 per month, which you can read in full on the [pricing page](https://seoagencynaples.com/pricing/). Compare the total, not the salary.
In-house hire Agency retainer
Hours on your business Full time A share of a team
Disciplines covered Whatever one person is strong at Several, at the cost of depth in any one
Cost structure Salary plus taxes, benefits, tools, management A single monthly fee
Continuity Stops when they leave or are on leave Continues, if the agency is staffed properly
Knowledge of your business Deep, and improves every month Shallower, and depends on how you are managed
Who directs the work You do They do, and you review it

## When in-house is clearly the right call
There is a point where hiring becomes the better decision and agencies are reluctant to say where it is. If SEO is a primary channel rather than a supporting one, if you have enough volume to keep somebody busy every day, and if you can supervise the role well enough to know whether it is working, an in-house hire will beat a retainer on both cost and depth of business knowledge.
The third condition is the one that fails most often. An in-house SEO who reports to somebody unable to evaluate the work will drift, and it will take a year to become obvious. If nobody in your business can tell good SEO work from activity, you are not ready to manage the role, which is a different problem from not being able to afford it.

- Myth An in-house hire is cheaper because there is no agency margin. Truth There is no margin, and there is also no shared team. You are paying one salary plus employment costs for one person’s range of skills, rather than a fee for several people’s.
- Myth An agency will always know your business less well. Truth True at the start and not inevitable. It depends almost entirely on how much access and context you give them, and on whether the same people stay on your account.
- Myth You can hire one person to do everything. Truth You can hire one person to do some of it well and the rest adequately. That is often enough. It is only a problem when nobody has said out loud which parts are the adequate ones.

## The arrangement most growing businesses actually end up with
The framing as a binary is the weakest part of this comparison. A common and sensible arrangement is one in-house person who owns the day-to-day, the content and the relationships, working alongside outside help for the disciplines that are genuinely specialist or only needed periodically, such as technical work and audits.
That arrangement also fixes the supervision problem. An outside party who reviews the work gives you a second opinion on whether the in-house role is delivering, which is the thing you cannot easily judge alone. - **Is hiring an in-house SEO cheaper than an agency?** It depends entirely on whether you compare the salary or the total cost of employment, and most comparisons quietly use the salary. The full figure includes payroll taxes, benefits, software licenses, training, and your own time managing the role. Look up the current wage for a marketing specialist in the Naples metropolitan area at the Bureau of Labor Statistics and add those costs before comparing. Our published rates start at $1,500 per month. Depending on the total you calculate, either answer can be correct, which is why the comparison has to be done rather than assumed.
- **What can one in-house person realistically cover?** Usually two disciplines well and two more adequately, which is what specialization means rather than a criticism of any candidate. SEO spans technical work, content, local profile management, review generation, link acquisition and measurement, and those are genuinely different professions. The practical approach is to decide which two matter most for your business, hire for those, and be explicit about which areas will be thin so you can cover them another way rather than discovering the gap a year later.
- **When should we hire rather than use an agency?** When three things are true at once. Search is a primary channel for you rather than a supporting one, there is enough work to occupy somebody every day, and somebody in your business can evaluate whether the work is any good. The third condition fails most often and matters most. An in-house specialist reporting to a manager who cannot assess the work will drift, and it typically takes a year before that becomes visible in the numbers rather than in the reports.
- **Can we do both?** Yes, and this is the arrangement a lot of growing businesses settle on. One in-house person owns the day-to-day work, the content and the internal relationships, while outside help covers the specialist or periodic disciplines such as technical audits. It also solves the supervision problem, because an outside party reviewing the work gives you an independent read on whether the in-house role is delivering. That is genuinely difficult to judge from inside if the subject is not your own field.
